The framework has five steps. Work them in order. Skipping straight to step five is how you end up with four backup kegs of your slowest mover and none of the beer people came in for.
Step 1: Establish your baseline
Start with what actually happened, not what you remember happening. Pull your POS data by day-part for comparable dates last season. Not last month. Comparable dates: the same week of the season, the same kickoff time, a similar matchup profile.
You are looking for three things: headcount by hour, draft units sold by hour, and which handles carried the volume. If you can get keg-level data, get it.
If you do not have clean keg-level history, say so out loud and start this year. Put a dated tag on every keg that goes on and comes off, log the date, and by Week 6 you will have a baseline worth more than any published average. Baseline first, adjustments second. Everything downstream is a multiplier applied to this number, so if the baseline is fiction, the forecast is fiction with extra steps.
Step 2: Apply the drinks-per-guest-per-hour heuristic, then account for compression
Most operators carry a rough sense of how many drinks a guest orders per hour. Whatever your figure is, it came from normal service, and normal service is not what football is.

Step 3: Tier your calendar before the season starts
Not every game is an event. Treat them the same and you will over-order in September and under-order in November.
Build a simple three-tier system and assign a volume multiplier to each:
- Tier A, marquee. Rivalry weeks, ranked matchups, Cowboys home games, playoff scenarios, anything with a trophy attached. Highest multiplier, and these are the dates where running dry does the most brand damage.
- Tier B, standard. Conference play, solid matchups, ordinary Saturday and Sunday slates. Your bread and butter.
- Tier C, low-draw. Non-conference blowouts, unranked noon kickoffs, weeks when the local teams are all on the road at the same time.
Sit down with the NCAA college football schedule and mark your Tier A dates now, before the season starts, while you have the calm to think about it. Step 4: Adjust for day-part

Buffer stock is not a blanket. Carry your buffer specifically on the handles you know will accelerate.

The worked example: a 120-capacity Texas sports bar on a college football Saturday
Here is the arithmetic, fully transparent, so you can swap in your own numbers. Every figure below is a labeled assumption, not a published statistic.
The setup. A 120-capacity sports bar in Dallas. Saturday college football triple-header: a noon kickoff, a marquee 3:30 game, and a primetime game.
Assumption 1, baseline occupancy by window. From last season’s POS: noon window averages 70% of capacity, so about 84 guests. The 3:30 marquee window runs at capacity, 120 guests. Primetime settles to about 80% of capacity, roughly 96 guests.
Assumption 2, drinks per guest per hour. This operator’s calibrated figure from last season is 1.4 draft pints per guest per hour during game windows. This is their number, not a universal one. Yours will differ.
Assumption 3, effective window length. Three hours per game, but guests do not stay the full window. Use an effective 2.5 hours of drinking per guest.
The math, window by window:
- Noon game: 84 guests x 1.4 pints x 2.5 hours = 294 pints
- 3:30 marquee game: 120 guests x 1.4 pints x 2.5 hours = 420 pints
- Primetime game: 96 guests x 1.4 pints x 2.5 hours = 336 pints
Raw total: 1,050 pints
Assumption 4, the Tier A multiplier. The 3:30 game is a ranked rivalry matchup, Tier A. This operator applies a 1.25x multiplier to that window based on last season’s rivalry-week variance. So 420 pints becomes 525 pints.
Adjusted total: 294 + 525 + 336 = 1,155 pints
Convert to kegs using the real yield number. Not 124. Use 99 usable pints per half barrel.
1,155 ÷ 99 = 11.7 half barrels
Round up to 12 half barrels for the day.
Add buffer, on top movers only. This bar’s lager handle carries roughly 40% of draft volume, so it gets a dedicated backup half barrel. The two rotating craft handles get nothing extra, because a sixtel turns fast enough to swap mid-shift without eating the downside.
Final order for that Saturday: 13 half barrels, weighted toward the lager, plus the sixtels already scheduled on rotation.
Notice what happened. If this operator had forecast against the spec-sheet number of 124 pints per keg, they would have ordered 1,155 ÷ 124 = 9.3, call it 10 kegs. They would have been roughly three kegs short on their biggest Saturday of the month. That is the whole point of this article in one line of arithmetic.
Copy the worksheet into a spreadsheet. Rebuild it with your own baseline, your own drinks-per-guest figure, and your own tier multipliers. The framework is only as good as the data you feed it, and the data has to be yours.

Tap Lineup Planning: Which Handles Actually Move on Game Day
Football season is not the time to get experimental across your whole wall.
The allocation principle is simple. Dedicate the majority of your handles to proven, high-velocity movers, and reserve a smaller rotating set for craft discovery. Discovery is a great business in February. In late September, when your bar is full and your bartenders are moving, every handle that does not turn is capital sitting in a cold room.

FIFO is not optional during football season
Date every keg on arrival and pour oldest first. Every operator knows this. Plenty of operators abandon it in Week 3 when the cooler is packed and the closest keg is the newest one.
Understand what that costs you. Grabbing whatever is nearest the door means you serve your oldest beer during your highest-traffic week, in front of your largest audience of first-time guests. It is the exact inverse of what you want. Make the FIFO order physically obvious in the cooler so a stressed runner does the right thing by default rather than by memory.
Shelf life on unpasteurized craft draft
Fresh craft draft is a perishable product. Treat it like one.
Flavor degrades meaningfully with time, and it degrades much faster with temperature abuse. Hop character fades first, then the clean finish goes, and eventually you are pouring something that carries your name on the handle but not your quality in the glass.

Share your forecast, do not just place an order
There is a real difference between calling in a keg count and handing your rep a plan.
Give your distributor the actual output of the worksheet: projected volume by week, your Tier A dates, and which handles you expect to accelerate. A rep who can see your season plan can protect inventory for you, flag a constraint before it becomes your problem, and schedule an extra drop on the weeks that need one.
A rep who gets a last-minute phone call on a Thursday afternoon can only tell you what is left on the truck.
Early conversations secure allocation
Limited and seasonal products are finite. That is not a sales tactic, it is production reality.
Operators who communicate volume forecasts early get consideration when supply is constrained. Operators who call the day before a rivalry game get whatever remains. If there is a seasonal release you want on your wall for a specific Tier A date, that conversation happens weeks ahead, not the same week.
Build a season calendar with your rep
Sit down together and map the four-wave ramp against your actual delivery days:

This is the practical end point of bar inventory management. A forecast built in August is worthless by October if nobody is watching the cooler in real time. When your lager drops to two backups, somebody should be picking up the phone without being told. That is a system, not a personality trait, and systems survive staff turnover.

1,984 fluid ounces in a half barrel. 124 theoretical pints. And roughly 99 pints you can actually forecast against. The first number is physics, the second is arithmetic, and the third is the one that keeps your handles wet on a Saturday night.
The method compresses just as cleanly. Baseline from your POS, because guessing is not a strategy. Adjust for the compressed game window, because three hours of football is not three hours of normal service. Tier your calendar before the season starts, because a rivalry week and a Week 7 noon kickoff are different businesses. Mind the day-part, because primetime and noon behave nothing alike. Buffer your top movers, not everything, because a spare keg of your slowest handle is just cold storage you paid for.
On format, keep it simple. Half barrels for proven movers where you know the turn rate. Sixtels for rotating, seasonal, and trial handles where you want your downside capped and your tap flexible. Format choice is risk management with a stainless steel shell.
